Overview
Coca-Cola HBC needed to improve testing speed and consistency across a complex application landscape. We delivered an automated testing framework that increased coverage, reduced manual effort and enabled faster, more reliable releases.
The Challenge
Coca-Cola Hellenic Bottling Company operates a large and complex application landscape, combining legacy systems and modern platforms across multiple countries.
As the organisation scaled, testing became a bottleneck.
Frequent release cycles required fast and reliable validation, but testing processes were largely manual and difficult to scale. This created a constant trade-off between speed and quality.
Several challenges stood out:
Complexity across systems
Applications were tightly integrated, particularly across CRM platforms such as SAP and Dynamics 365. Ensuring end-to-end quality across these systems required extensive coordination and validation.
Inconsistent testing approaches
Different teams used different tools and frameworks. This made it difficult to standardise processes, scale automation and maintain consistent quality.
Multi-country and multi-language requirements
Operating across multiple regions meant testing needed to reflect local workflows and languages without increasing complexity.
Limited automation and coverage
Manual testing limited both speed and coverage. Increasing automation while maintaining reliability was a key priority.
Accessibility of results
Test results were not always easy to interpret for business stakeholders, limiting visibility and slowing decision-making.
The challenge was to create a scalable, consistent and efficient testing approach that could support continuous delivery across a global organisation.
The Solution
To support scalable and consistent testing, emagine designed and implemented an end-to-end automation solution focused on reliability, speed and practical delivery across teams and regions.
Phase 1: Designing an agile, delivery-focused approach
The programme was delivered using short, iterative cycles, allowing the solution to evolve alongside business needs.
This ensured continuous progress, early feedback and a testing framework aligned with real delivery requirements.
Phase 2: Standardising the automation framework
A modular, reusable automation framework was introduced to enable consistent testing across systems and teams.
Parameterisation allowed the framework to support multiple countries and languages, ensuring global scalability while adapting to local requirements.
This reduced duplication and created a foundation for consistent test execution.
Phase 3: Automating testing and integrating pipelines
Playwright was implemented as the core automation tool, enabling cross-browser testing, parallel execution and faster feedback cycles.
Automated CI/CD pipelines were established using Azure DevOps, handling test execution, reporting and notifications in real time.
This embedded testing directly into the development lifecycle, making validation part of every release.
Phase 4: Operationalising data, reporting and visibility
Test data and scripts were centralised and version-controlled, improving reliability and maintainability.
Dashboards and reporting tools provided clear, accessible insights for both technical and non-technical stakeholders.
This ensured the solution worked not only technically, but operationally across teams and regions.

The Results
The new approach significantly improved both efficiency and quality across the testing process.
Faster and more efficient testing
Test execution time was reduced by around 50%, while manual effort decreased by approximately 60%. This enabled teams to validate changes more quickly and focus on higher-value activities.
Accelerated time-to-market
Time to market improved by around 30%, driven by faster feedback loops and automated validation integrated into delivery pipelines.
Increased test coverage and consistency
Test coverage increased to around 80% across countries, ensuring consistent validation across markets and reducing risk in global releases.
Scalable testing with greater visibility and control
Automated pipelines and centralised reporting provided clear visibility into test results, enabling faster and more informed decision-making. The organisation now operates a testing setup that supports continuous delivery – balancing speed, quality and control at scale.
