Overview
As Yes Telecom grew beyond MVP, legacy technology and limited capacity began slowing delivery. emagine helped scale development through an integrated offshore team, accelerating new features while supporting long-term platform modernisation.
The Challenge
Yes Telecom, a telecom startup, had developed a custom CRM platform to manage customer data and automate vendor integrations. This included critical functionality that helped customers retain their phone numbers when switching telecom providers. The platform had proven its value through the initial MVP, but growth quickly changed the demands placed on both the product and the team behind it.
As users and revenue increased, the pressure on development increased too. The business needed to keep improving customer journeys and support continued subscription growth, but the existing technical setup was becoming a constraint. Legacy code and an ageing Java framework made it harder to move quickly, while routine maintenance consumed a growing share of time and effort.
This created a familiar scaling problem. The platform needed more development capacity in the short term, but capacity alone would not solve the longer-term issue. Without architectural modernisation, the team risked spending more and more of its effort maintaining old systems instead of building what came next.
Yes Telecom therefore needed a setup that could do two things at once: accelerate feature delivery during a critical growth phase and create a path towards a more modern, scalable platform. That meant finding a partner who could integrate closely with the internal team, contribute to day-to-day delivery, and help improve how software was built, tested and released.
The challenge was not simply about adding developers. It was about creating a development model that could support growth without compromising quality. To succeed, Yes Telecom needed stronger delivery capacity, better engineering practices and an architecture that was ready for future scale.
The Solution
emagine established a dedicated offshore development team to work closely with Yes Telecom’s internal team. From the start, the aim was practical and outcome-focused: increase delivery capacity quickly, support new feature development and create a stronger technical foundation for the platform over time.
The engagement began with six developers and a Scrum Master, operating through Agile sprints and staying closely integrated with the client. As trust grew and platform needs evolved, the collaboration expanded from feature delivery into architectural modernisation and broader improvements across the development lifecycle.
Phase 1: Scale development capacity quickly
The first priority was to give Yes Telecom the development capacity it needed during a period of rapid growth. emagine set up a dedicated offshore team that could integrate quickly and contribute from the outset.
This allowed the business to respond faster to product demand without relying solely on its existing internal setup. Rather than creating distance between teams, the model was designed around close collaboration, helping offshore and in-house developers work as one delivery unit.
Phase 2: Accelerate feature delivery through Agile sprints
With the team in place, the next step was to increase delivery speed. Working through Agile sprints, the team delivered new capabilities including enhanced customer acquisition and extension flows designed to support telecom subscription growth.
This mattered because Yes Telecom’s growth depended on more than platform stability. The business also needed to keep improving the user experience and expanding product capability. The offshore team helped create the space to do that, even as the platform’s complexity increased.
Phase 3: Modernise the platform architecture
As the collaboration matured, Yes Telecom and emagine jointly decided to modernise the architecture. The ageing Java-based system was replaced with a cloud-ready web application, creating a platform better suited to future scale and ongoing development.
This shift addressed more than technical debt. It reduced the long-term cost of supporting the platform and helped move the product away from a setup where legacy technology was constraining innovation. Modernisation became a way to protect future delivery speed, not just improve the current architecture.
Phase 4: Improve quality across the development lifecycle
Alongside platform delivery and modernisation, the teams introduced improvements across the development lifecycle. This included test automation, security practices aligned with OWASP standards and continuous delivery.
These changes helped improve product quality while making delivery more repeatable and resilient. Just as importantly, the collaboration created a high-trust development partnership in which the offshore and internal teams stayed closely integrated, supporting continuous innovation rather than one-off delivery.
